{"id":9315,"date":"2016-12-05T15:00:16","date_gmt":"2016-12-05T15:00:16","guid":{"rendered":"http:\/\/www.mindtools.com\/blog\/?p=9315"},"modified":"2016-12-05T15:00:16","modified_gmt":"2016-12-05T15:00:16","slug":"rate-quality-leadership-skills","status":"publish","type":"post","link":"https:\/\/www.mindtools.com\/blog\/rate-quality-leadership-skills\/","title":{"rendered":"Rate the Quality of Your Leadership Skills"},"content":{"rendered":"<div id=\"contentsContainer\">\n<div id=\"contents\">\n<p id=\"E69\"><span id=\"E70\"><img loading=\"lazy\" decoding=\"async\" class=\"alignright size-medium wp-image-9323\" src=\"\/wp-content\/uploads\/2022\/11\/Copy-of-DaveUlrich-square-300x300.jpg\" alt=\"Rate Your Leadership Skills\" width=\"300\" height=\"300\" \/>If you&#8217;re a leader, how do you like the idea of people being able to rate you &#8211; giving you a mark out of 10 for your <a href=\"https:\/\/www.mindtools.com\/pages\/article\/newTED_87.htm\">strategic thinking<\/a> or your <a href=\"https:\/\/www.mindtools.com\/pages\/article\/newTMM_92.htm\">people management<\/a> skills? Initially, it might sound a bit alarming but, in the cut and thrust of business, a company&#8217;s success depends&#160;largely on its leaders&#8217; abilities. S<\/span><span id=\"E72\">o isn&#8217;t it fair enough for <a href=\"https:\/\/www.mindtools.com\/community\/Bite-SizedTraining\/ManagingStakeholders.php\">stakeholders<\/a> to rate them? <\/span><\/p>\n<p id=\"E73\"><span id=\"E74\">Dave Ulrich thinks so.<\/span><span id=\"E75\"> The author and leadership expert works with investors <\/span><span id=\"E76\">seeking to<\/span><span id=\"E77\"> weigh up companies&#8217; potential before investing in them. In his experience, <\/span><span id=\"E78\">prospective <\/span><span id=\"E79\">investors look at a company&#8217;s income, strategy, <a href=\"https:\/\/www.mindtools.com\/pages\/article\/keller-brand-equity-model.htm\">brand<\/a>, global position &#8211; of course &#8211; but they also place great store<\/span><span id=\"E80\"> by<\/span><span id=\"E81\"> its leaders<\/span><span id=\"E82\">. In fact, <a href=\"https:\/\/www.mindtools.com\/pages\/article\/leadership-process.htm\">leadership<\/a> usually<\/span><span id=\"E83\"> takes up a quarter of their consideration, Ulrich says.<\/span><\/p>\n<p id=\"E84\"><span id=\"E85\">&#8220;But here&#8217;s the problem:<\/span><span id=\"E87\"> it&#8217;s hard to track<\/span><span id=\"E88\">. How do you know somebody&#8217;s a good leader?&#8221;<\/span><span id=\"E90\">&#160;he asks, in our <a href=\"https:\/\/www.mindtools.com\/community\/ExpertInterviews\/DaveUlrich.php\">Expert Interview<\/a> podcast. <\/span><\/p>\n<p id=\"E91\"><span id=\"E92\">&#8220;S<\/span><span id=\"E93\">ometimes investors go on instinct<\/span><span id=\"E94\">. T<\/span><span id=\"E95\">hey say<\/span><span id=\"E96\">, &#8216;O<\/span><span id=\"E97\">h this person&#8217;s great<\/span><span id=\"E98\">! T<\/span><span id=\"E99\">hey dressed well<\/span><span id=\"E100\">. T<\/span><span id=\"E101\">hey wore a great suit<\/span><span id=\"E102\">. T<\/span><span id=\"E103\">hey had great temperament<\/span><span id=\"E104\">.&#8217; B<\/span><span id=\"E105\">ut that&#8217;s not real leadership<\/span><span id=\"E106\">,<\/span><span id=\"E107\"> and we wanted to come up with a way to more rigorously define what investors can look at in <\/span><span id=\"E108\">[assessing] the effectiveness of a <\/span><span id=\"E109\">leader.<\/span><span id=\"E110\">&#8220;<\/span><\/p>\n<p id=\"E112\"><span id=\"E113\">And so the Leadership Capital Index was born. Ulrich and his colleagues use it in their consultancy work with investors, and now it&#8217;s available for general use<\/span><span id=\"E114\"> too<\/span><span id=\"E115\">,<\/span><span id=\"E116\"> via<\/span><span id=\"E117\"> <\/span><span id=\"E118\">Ulrich&#8217;s<\/span><span id=\"E119\"> new book titled,&#160;<\/span><span id=\"E120\">&#8220;<\/span><span id=\"E121\">The Leadership Capital Index, Realizing the Market Value of Leadership.<\/span><span id=\"E122\">&#8220;<\/span><\/p>\n<p id=\"E123\"><span id=\"E124\">The index <\/span><span id=\"E125\">lists<\/span><span id=\"E126\"> characteristics in two broad domains: the individual domain, looking at the personal qualities of a leader, his or her strategic prowess, execution proficiency, <a href=\"https:\/\/www.mindtools.com\/pages\/article\/four-dimensions.htm\">interpersonal skills<\/a>, and leadership <\/span><span id=\"E127\">&#8220;<\/span><span id=\"E128\">brand<\/span><span id=\"E129\">&#8220;<\/span><span id=\"E130\">&#160;or <a href=\"https:\/\/www.mindtools.com\/pages\/article\/leadership-style-matrix.htm\">style<\/a>; and the organizational domain, covering the leader&#8217;s ability to <\/span><span id=\"E131\">nurture<\/span><span id=\"E132\"> an appropriate <a href=\"https:\/\/www.mindtools.com\/pages\/article\/handys-four-types-of-culture.htm\">culture<\/a>, <a href=\"https:\/\/www.mindtools.com\/community\/Bite-SizedTraining\/TalentManagement.php\">manage talent<\/a>, <\/span><span id=\"E133\">inspire<\/span><span id=\"E134\"><a href=\"https:\/\/www.mindtools.com\/pages\/article\/taking-responsibility.htm\"> accountability<\/a>, <a href=\"https:\/\/www.mindtools.com\/pages\/article\/communication-strategy-framework.htm\">communicate<\/a> information<\/span><span id=\"E135\">,<\/span><span id=\"E136\"> and create work <a href=\"https:\/\/www.mindtools.com\/community\/Bite-SizedTraining\/BetterProcesses.php\">processes<\/a> that align with the company&#8217;s strategy.<\/span><\/p>\n<p id=\"E137\"><span id=\"E138\">E<\/span><span id=\"E139\">ach of these 10 elements <\/span><span id=\"E140\">is<\/span><span id=\"E141\"> given a mark out of 10 for the leader, and another mark out of 10 for the senior leadership team. <\/span><span id=\"E142\">So you end up with <\/span><span id=\"E143\">percentage indicator<\/span><span id=\"E144\">s<\/span><span id=\"E145\"> of the <\/span><span id=\"E146\">effectiveness<\/span><span id=\"E147\">, <\/span><span id=\"E148\">or &#8220;<\/span><span id=\"E149\">leadership capital,&#8221; of the top&#160;<\/span>executive<span id=\"E150\"> and his<\/span><span id=\"E152\">&#160;team.<\/span><\/p>\n<p>That&#8217;s helpful but you can drill further down into each of these 10 elements to get a more detailed view. <span id=\"E156\">In fact, Ulrich has identified five or six items per element that may indicate the quality of leadership. <\/span><span id=\"E157\">As an<\/span><span id=\"E158\"> example, <\/span><span id=\"E159\">&#8220;<\/span><span id=\"E160\">personal proficiency<\/span><span id=\"E161\">&#8220;<\/span><span id=\"E162\">&#160;breaks down into<\/span><span id=\"E163\"> six items<\/span><span id=\"E164\">:<\/span><\/p>\n<\/div>\n<\/div>\n<div id=\"contentsContainer\">\n<div id=\"contents\">\n<ul>\n<li id=\"E166\" class=\"qowt-li-0_0 qowt-list qowt-stl-ListParagraph\"><span id=\"E167\">R<\/span><span id=\"E168\">elevant past experience and performance.<\/span><\/li>\n<li id=\"E169\" class=\"qowt-li-0_0 qowt-list qowt-stl-ListParagraph\"><span id=\"E170\">P<\/span><span id=\"E171\">hysical presence and vitality.<\/span><\/li>\n<li id=\"E172\" class=\"qowt-li-0_0 qowt-list qowt-stl-ListParagraph\"><span id=\"E173\">S<\/span><span id=\"E174\">ense of personal wellbeing and identity.<\/span><\/li>\n<li id=\"E175\" class=\"qowt-li-0_0 qowt-list qowt-stl-ListParagraph\"><span id=\"E176\">A<\/span><span id=\"E177\">bility to make others feel<\/span><span id=\"E178\"> better and multiply their work.<\/span><\/li>\n<li id=\"E179\" class=\"qowt-li-0_0 qowt-list qowt-stl-ListParagraph\"><span id=\"E180\">S<\/span><span id=\"E181\">trong values and ethical <\/span><span id=\"E182\">judgme<\/span><span id=\"E183\">nt.<\/span><\/li>\n<li id=\"E184\" class=\"qowt-li-0_0 qowt-list qowt-stl-ListParagraph\"><span id=\"E185\">A<\/span><span id=\"E186\">bility to learn, be resilient, grow, and show grit.<\/span><\/li>\n<\/ul>\n<p>Ulrich offers 250 <span id=\"E189\">&#8220;<\/span><span id=\"E190\">indicators<\/span><span id=\"E191\">&#8220;<\/span><span id=\"E192\">&#160;in his book, phrased as questions, which<\/span><span id=\"E194\">&#160;can help to assess these characteristics. <\/span><span id=\"E195\">Looking at<\/span><span id=\"E196\"> <\/span><span id=\"E197\">the last item in <\/span><span id=\"E198\">the <\/span><span id=\"E199\">list<\/span><span id=\"E200\"> above &#8211; <\/span><span id=\"E201\">the ability to learn, be&#160;<\/span><span id=\"E202\"><a href=\"https:\/\/www.mindtools.com\/pages\/article\/resilience-quiz.htm\">resilient<\/a>, grow, and show grit <\/span><span id=\"E203\">&#8211;<\/span><span id=\"E204\"> some suggested indicators are<\/span><span id=\"E205\">: H<\/span><span id=\"E206\">ow does the leader handle <a href=\"https:\/\/www.mindtools.com\/community\/BookInsights\/FailBetter.php\">failure<\/a><\/span><span id=\"E207\">? How <\/span><span id=\"E208\">flexible is<\/span><span id=\"E209\"> the leader<\/span><span id=\"E210\"> in addressing problems<\/span><span id=\"E211\">? How able is the leader to accept new ideas or approaches?<\/span><\/p>\n<p><span id=\"E213\">There&#8217;s a mathematical formula that takes the scores for all the items in all the elements of the index and delivers <\/span><span id=\"E214\">new <\/span><span id=\"E215\">percentage<\/span><span id=\"E216\"> <\/span><span id=\"E217\">score<\/span><span id=\"E218\">s, in the individual and organizational domains<\/span><span id=\"E219\">. This is clearly helpful for potential investors, but it&#8217;s useful&#160;to<\/span><span id=\"E220\"> lots of other stakeholders too, from boards of directors to<\/span><span id=\"E221\"> the<\/span><span id=\"E222\"> leaders themselves. <\/span><\/p>\n<p><span id=\"E224\">Ulrich <\/span><span id=\"E225\">stresses<\/span><span id=\"E226\"> the importance of being able to rate&#160;several senior people within a company<\/span><span id=\"E227\">, not<\/span><span id=\"E228\"> just<\/span><span id=\"E229\"> <\/span><span id=\"E230\">the CEO<\/span><span id=\"E231\">. That<\/span><span id=\"E232\">, he says, would be <\/span><span id=\"E233\">&#8220;<\/span><span id=\"E234\">like looking at the coach to judge whether a team is effective<\/span><span id=\"E235\">.&#8221;<\/span><\/p>\n<p><span id=\"E237\">He suggests scrutinizing at least three levels of leaders: &#8220;O<\/span><span id=\"E238\">ne is obviously the senior manager and his or her team<\/span><span id=\"E239\">. S<\/span><span id=\"E240\">econd is their direct reports<\/span><span id=\"E241\">,<\/span><span id=\"E242\"> and third is wh<\/span><span id=\"E243\">at we call the leadership cadre. This is<\/span><span id=\"E244\"> often the square root of the number <\/span><span id=\"E245\">of employees. S<\/span><span id=\"E246\">o if you have an organization with <\/span><span id=\"E247\">100 people,<\/span><span id=\"E248\"> it&#8217;s <\/span><span id=\"E249\">10.
